One of the most common questions we're asked by founders starting a clothing brand is simply how long the whole process takes, from the first sketch or concept to product actually landing in a customer's hands.
The honest answer is that there isn't a single number that applies to every brand, as your timeline depends heavily on your production method, how many styles you're developing, where your garments are manufactured, and how many rounds of sampling it takes to get the fit and quality right.
However, understanding each stage of collection development, and roughly how long it realistically takes, allows you to plan properly, set a launch date you can actually hit, and avoid one of the most common startup mistakes: underestimating how long good product development takes.
In this article we break down the full clothing collection development timeline stage by stage, from initial concept through to delivered stock, along with the key factors that will speed up or slow down your specific project.
THE SHORT ANSWER
As a general guide, based on the production method you choose :
Print on blank collections (custom graphics or embellishment applied to pre-made blank garments) typically take around 6 to 10 weeks from finalised design to delivered stock.
Custom cut & sew collections typically take 2 to 4 months, and sometimes longer for larger, more technical or heavily embellished collections.
These ranges cover the product development process itself, from an approved design concept through to production and delivery. They don't include the earlier work of building your brand identity, sourcing a manufacturer, or business planning, which can add weeks or months before development even begins.

STAGE BY STAGE: HOW A COLLECTION IS ACTUALLY DEVELOPED
1. CONCEPT, RESEARCH & DESIGN DIRECTION — 1 to 3 weeks
Before any technical work begins, you need a clear design direction. This includes trend and market research, understanding which tier of the market you're designing for, defining your colour palette and silhouette direction, and producing initial sketches or mood boards.
This stage is frequently rushed by new founders keen to get into production, but it's worth taking seriously. Skipping proper market research here is one of the most common reasons brands end up with a collection that doesn't resonate with their intended audience, so it's time well spent rather than time lost.
2. TECH PACK DEVELOPMENT — 1 to 4 weeks (depending on style count)
Your tech pack is the technical design document your manufacturer uses to build your garment. It includes your point of measure (POM) spec, construction details, fabric and trim specifications, labelling requirements, and any graphic or embroidery placement instructions.
The quality of your tech pack has a direct impact on how long the rest of the process takes. A vague or incomplete tech pack almost always results in more costly sampling mistakes and additional fit rounds later on, so it's far more efficient to invest proper time here than to try and correct issues once a sample already exists.
For a small collection of 4 to 8 styles, expect this stage to run for 2 to 4 weeks, often overlapping with fabric and trim sourcing.
3. FABRIC & TRIM SOURCING — 2 to 6+ weeks (runs in parallel)
While your tech pack is being finalised, you should already be sourcing fabric and trims. This includes requesting swatches, confirming fabric composition and weight, and checking minimum order quantities (MOQs) with your fabric mill or supplier.
Custom trims are worth flagging specifically, as they're a common source of unexpected delay. Woven neck labels, custom branded buttons, zip pulls, and printed care labels are usually produced by specialist trim suppliers separately from your garment factory, and they often carry their own lead time of 3 to 6 weeks. If you leave this until after garment production has already started, it becomes one of the most common bottlenecks in the entire timeline.
4. PATTERN MAKING & FIRST (PROTO) SAMPLE — 2 to 6 weeks
Once your tech pack is complete, your pattern maker builds the first pattern, and your factory produces an initial proto sample to check the overall shape, proportion and construction.
Domestically, this stage typically takes 2 to 4 weeks. Overseas, it often takes closer to 4 to 6 weeks, partly due to production scheduling and partly because the physical sample needs to be couriered back to you for review, which can add several days each way.
5. FIT SAMPLES & REVISION ROUNDS — 4 to 9 weeks
This is, by a significant margin, the most underestimated stage of the entire process.
It's rare for a fit to be correct on the first sample. Most collections require 2 to 3 rounds of revisions, and each round involves the factory producing a revised sample (typically 1 to 3 weeks) plus shipping time if you're working with an overseas manufacturer.
We'd always recommend testing each fit sample properly against your spec sheet and on an actual body or fit model, exactly as you would during your quality control process, rather than approving a sample from photos alone. Rushing this stage to save a few weeks is one of the most common causes of poor fit, inconsistent sizing, and quality issues further down the line, all of which are far more expensive to fix once you're holding bulk stock.
6. PRE-PRODUCTION (PP) SAMPLE & FINAL APPROVAL — 1 to 3 weeks
Once the fit is approved, most factories will produce a pre-production (PP) sample using your actual bulk fabric and trims, rather than sample yardage. This is your final checkpoint before bulk production begins, and the last realistic opportunity to catch a discrepancy against your tech pack before hundreds or thousands of units are cut.
7. BULK PRODUCTION — 4 to 12 weeks
Bulk production time depends heavily on your order quantity, the complexity of your garments, how many colourways and sizes you're producing, and your factory's existing workload.
Domestic factories are generally faster to turn around but come at a higher per-unit cost. Overseas factories usually quote a standard production lead time, but it's worth building in a buffer around seasonal shutdowns. If you're manufacturing in China, for example, Chinese New Year typically causes a factory closure of 2 to 4 weeks in January or February, along with a backlog of orders in the weeks either side of it. This is one of the most common causes of delay for UK brands working with Chinese manufacturers, and it's entirely avoidable with early planning.
8. QUALITY CONTROL — A few days to 2 weeks
Once production is nearing completion, a quality control inspection should be carried out before shipment, whether that's you personally, a team member, or a third-party inspection service if you're not able to visit the factory in person.
This is your last opportunity to catch issues before stock leaves the factory. If problems are found at this stage, resolving them will add further time, which is exactly why strong QC earlier in the process (during fit and PP sampling) reduces the likelihood of a serious issue turning up this late.
9. SHIPPING & LOGISTICS — A few days to 8 weeks
Domestic shipping within the UK is usually a matter of days. International freight is a much bigger variable.
Sea freight is the most cost-effective option for bulk orders and is typically used for full collection shipments, but it usually takes 4 to 8 weeks depending on origin and destination, plus customs clearance. Air freight is significantly faster, often a matter of days to two weeks, but the cost difference is substantial, which is why it's usually reserved for urgent restocks rather than an entire initial collection.
It's also worth building in time for customs processing and import paperwork, which can add unpredictable extra days and shouldn't be assumed to be instant.
FACTORS THAT INFLUENCE YOUR TIMELINE
A number of variables will push your specific timeline up or down from the general ranges above :
Production method : print on blank is inherently faster than cut & sew, as it skips pattern development and most of the sampling process.
Order size / MOQ : larger production runs generally take longer to manufacture.
Number of styles and colourways : more styles mean more tech packs, more samples, and more approval rounds running simultaneously.
Domestic vs overseas manufacturing : overseas production is usually cheaper per unit but adds shipping and communication time at every stage.
Garment complexity : more panels, closures, linings or embellishment all add construction time.
Number of fit revision rounds needed : this is directly influenced by the accuracy of your tech pack and the experience of your pattern maker.
Custom trims and labels vs stock options : custom components carry their own lead times, separate from the garment itself.
Factory workload and seasonal shutdowns : always ask your manufacturer about upcoming holidays or peak season backlogs before confirming a launch date.
Communication responsiveness : slow replies between you and your factory or suppliers are one of the most avoidable causes of delay in the entire process.
REALISTIC EXAMPLE TIMELINES
To put the above into context, here are two realistic examples.
Small print on blank drop, 3 styles, domestic UK printing partner : roughly 1 week for artwork and design finalisation, 1 to 2 weeks sourcing and confirming blanks, 1 week for a printed sample and approval, 2 to 3 weeks for bulk printing, and a few days for domestic shipping. Total : approximately 6 to 8 weeks.
Cut & sew collection, 6 styles, manufactured overseas : roughly 2 to 3 weeks for concept and tech pack development, 3 to 4 weeks sourcing fabric and trims in parallel, 4 to 6 weeks for the first sample including shipping, 6 to 9 weeks across 2 to 3 fit revision rounds, 2 weeks for PP sample approval, 8 to 10 weeks for bulk production, 1 week for quality control, and 5 to 7 weeks for sea freight and customs clearance. Total : approximately 5 to 7 months.

COMMON MISTAKES THAT DELAY COLLECTION DEVELOPMENT
Starting sampling before the tech pack is fully finalised, which almost always results in additional revision rounds.
Underestimating fit revision time, or rushing sampling approval to hit an arbitrary launch date.
Leaving custom trim and label sourcing until after garment production has already begun.
Not accounting for factory shutdowns or peak seasons, particularly Chinese New Year for brands manufacturing in China.
Defaulting to sea freight without leaving enough buffer time, or assuming air freight is always a viable substitute without budgeting for the cost.
Slow or inconsistent communication with your factory, which adds real delay at every single stage.

Build buffer time into every stage of your plan, particularly sampling and shipping, as these are the two areas most likely to run over.
Invest properly in your tech pack before sampling begins, as this reduces the number of fit revision rounds you'll need later.
Start trim and label sourcing in parallel with pattern development, not after garment sampling is already underway.
Communicate clearly, promptly and specifically with your factory at every stage, particularly during fit revisions.
Plan your launch date around your realistic production timeline, rather than working backward from a launch date and hoping production keeps up.
Identify your cut-off point for placing your bulk production order based on your target launch date, working backward through each stage above, rather than forward from today.
