Sampling is the stage where your collection stops being a design on paper and becomes something you can actually hold, try on, and assess. It's the bridge between your tech pack and your finished product, and it's also the stage where the majority of costly production mistakes are caught, or missed.

For a lot of first-time founders, sampling feels like a formality, a quick step between design and production. In reality, it's one of the most important parts of the entire development process, and rushing it is one of the most common (and expensive) mistakes a new brand can make.

In this article we break down exactly how clothing sampling works, from the very first proto sample through to the sample that gets your bulk production approved, so you understand what each stage is for, what to look out for, and how to avoid the mistakes that lead to disappointing production runs.

What Is a Clothing Sample?

A clothing sample is a physical, wearable version of your garment, produced by your manufacturer based on your tech pack, specifications and reference materials. It is the manufacturer's interpretation of your design brief, turned into something real.

This is an important distinction to understand early on : a tech pack, mood board or 3D render tells a manufacturer what you want. A sample tells you whether they actually understood it, and whether it works.

Fabric drapes differently than it renders. Fit behaves differently on a body than it does on a flat sketch. Construction details that look simple on paper can be genuinely difficult to execute at scale. Sampling exists to expose all of this before you commit to bulk production, when mistakes are still cheap and reversible.

Skipping or rushing sampling doesn't save you time or money, it simply moves the discovery of these problems further down the line, to a stage where fixing them is far more expensive.

The Clothing Sampling Process, Step By Step

Sampling isn't usually a single event, it's a sequence of rounds, each with a different purpose. Depending on the complexity of the garment and how many revisions are needed, a single style can go through anywhere from two to five or more rounds before it's approved for bulk.

1. THE TECH PACK COMES FIRST

Before any physical sample is made, your manufacturer needs a complete tech pack : flat sketches, a point of measure (POM) spec sheet, construction and stitch details, fabric and trim specifications, and any reference imagery.

The quality of your tech pack directly determines the quality of your first sample. A vague or incomplete tech pack forces the factory to make assumptions, and those assumptions are rarely the ones you had in mind. Time spent building a genuinely thorough tech pack at this stage will save you multiple rounds of costly, back-and-forth sampling later.

2. FIRST SAMPLE / PROTO SAMPLE

The first sample, often called a proto sample, is the factory's initial physical attempt at your design. Its purpose is to validate the overall concept : does the silhouette look right, does the construction make sense, is the general direction correct.

At this stage, the fabric, colour or trims used may not be final. Factories will often use whatever similar fabric they have on hand to produce the proto quickly and cheaply, rather than sourcing your exact approved materials for a sample that may still change significantly. This is normal, and it's important not to judge fit, drape or hand-feel too harshly at this point if the fabric isn't the correct one yet.

What you're assessing here is proportion, silhouette and construction feasibility, not final fit or fabric performance.

3. FIT SAMPLE & FIT SESSIONS

Once the general concept is approved, the focus shifts entirely to fit. This is arguably the most important stage of the entire sampling process, and the one most often rushed by new brands.

A proper fit session involves physically trying the garment on a fit model or fit form, in person or over a detailed video call, and assessing it against your POM spec sheet. You're checking for correct proportions, ease, comfort, range of movement, and how the garment behaves when worn, not just how it looks flat or on a photo.

Never approve a fit sample from photos alone. Garments can look correct in still images while fitting poorly in reality, particularly around shoulders, armholes, rise and overall drape. If you can't attend the fit session yourself, work with someone who can physically assess the sample on your behalf.

4. REVISION SAMPLES

It's extremely rare for a garment to be approved on the first fit sample. After each fit session, you'll issue a set of fit comments back to the factory, detailing exactly what needs adjusting and by how much, and they'll produce a revised sample incorporating those changes.

This cycle continues until the fit, construction and overall execution are correct. Two to three revision rounds is common for most garments. More technical or unfamiliar styles, particularly for factories producing a design for the first time, can take longer.

If a factory consistently fails to correct the same issue across multiple rounds, this is often a sign of a communication gap, a limitation in their technical ability, or a factory that isn't the right fit for your specific product. It's worth addressing directly rather than continuing to cycle through revisions indefinitely.

5. SIZE SET SAMPLE

Once your base size (usually a middle size such as a Medium) is approved, a size set sample is produced. This means the factory grades the pattern up and down across your full size range and produces a sample in each size, or a representative selection across the range.

The purpose here is to confirm that grading has been applied correctly and that proportions scale properly across sizes, rather than simply scaling up or down uniformly in a way that distorts fit at the extremes of your range. A well fitted Medium tells you nothing about whether your Small or 2XL will fit correctly.

6. LAB DIPS, STRIKE-OFFS & COLOUR APPROVAL

Running alongside fit development, colour and print approval happens through lab dips and strike-offs. A lab dip is a small swatch of dyed fabric submitted for colour approval before the full fabric yardage is dyed. A strike-off is the equivalent for printed or sublimated designs, a small printed sample used to approve colour accuracy, placement and print quality before full production printing begins.

Approving these separately, rather than only judging colour and print on the finished sample, gives you a dedicated checkpoint to catch colour matching issues early, when correcting them is far cheaper than after fabric or garments have already been produced.

7. PRE-PRODUCTION SAMPLE (PP SAMPLE)

The PP sample, or pre-production sample, is the final checkpoint before bulk cutting begins. Unlike earlier samples, it should be made using your final approved fabric, correct colour, correct trims, and the exact construction methods intended for bulk production.

This is your last realistic opportunity to catch problems before hundreds or thousands of units are cut. The PP sample should be measured against your spec sheet, checked for fit, and ideally put through basic wash and wear testing if that's relevant to the garment. Once you sign off on the PP sample, it becomes the reference standard your entire production run is measured against.

Keep your approved PP sample. It's often referred to as a reference sample or counter sample, and it should be physically kept on hand throughout production so that your own quality control checks (and the factory's) have something tangible to compare bulk units against, rather than relying on the tech pack alone.

8. TOP OF PRODUCTION SAMPLE (TOP SAMPLE)

Once bulk production is underway, some factories, particularly overseas manufacturers, will pull a TOP sample (Top of Production sample) directly from the production line early in the run. This is used to confirm that bulk production is actually matching the approved PP sample before the full order is completed, rather than discovering a discrepancy only once the entire shipment has landed.

Requesting a TOP sample is particularly worthwhile for larger orders, new factory relationships, or garments with complex construction, where the cost of an undetected production drift is significant.

9. SALESMAN & PHOTOGRAPHY SAMPLES (OPTIONAL)

Depending on your business model, you may also need salesman samples, used for wholesale sales meetings and buyer presentations, or dedicated photography samples for content and marketing. These aren't part of the core development process, but it's worth planning for them separately, and communicating clearly with your factory about which sample is intended for which purpose, since a rushed early proto and a polished final PP sample are not interchangeable for representing your brand externally.

How Many Rounds of Sampling Should You Expect?

For a moderately complex cut and sew garment, expect somewhere between two and five sample rounds before reaching an approved PP sample. Simpler garments with straightforward construction may be approved faster. Technical outerwear, tailoring, or anything with unfamiliar construction details for the factory will typically take longer.

Print on blank development is usually faster, since the garment itself is already finished and consistent. Sampling in this case focuses on print, embroidery or embellishment placement, colour accuracy and wash testing, rather than pattern fit and construction.

Budget both time and patience for this stage. Rushing through revisions to hit a launch date is one of the most common causes of quality issues once bulk production is delivered.

What Does Sampling Cost?

Sample costs vary considerably, and there's no fixed industry figure, so it's genuinely worth getting a clear quote from each factory before committing rather than assuming a standard rate. Cost is driven by a combination of factors : the complexity of the garment, the fabric and trims used, how much manual pattern and construction work is required, and the country and labour rates of the factory itself.

A few practical points worth knowing :

Many factories charge for samples individually, sometimes at a higher rate than the eventual per-unit bulk price, since sampling is labour intensive and doesn't benefit from production scale.

Some factories will credit the sample cost against your bulk order once it's placed, others treat it as a separate, non-refundable development cost. Always clarify this upfront.

Sample fabric consumption should be planned for separately from your bulk fabric order. New brands sometimes forget that sample rounds consume real yardage, and fail to account for this when ordering fabric for their initial collection.

Overseas factories will often quote and invoice in a foreign currency, most commonly USD, so factor exchange rate movement into your budgeting when working with international manufacturers.

Multiply this by the number of revision rounds your garment realistically needs, and it becomes clear why sampling for a single style can take anywhere from a few weeks to a couple of months from first proto to approved PP sample. Building this timeline into your production planning from the outset avoids the common mistake of working backwards from a launch date and being forced to rush approvals to compensate.

Sampling exists specifically to catch these issues before they reach bulk production :

  • Fit inconsistencies, particularly around shoulders, armholes, rise and overall proportion, that weren't obvious on a flat sketch or render.

It's still an important step, and skipping it entirely carries the same risks around colour matching and placement errors, but it typically involves far fewer rounds and a shorter overall timeline than full cut and sew development.
